Four piles, three gates: before you send AI meeting notes.
AI notes look finished. That is the risk. Sort them into four piles and pass three gates before they leave your hands.
CoHear separates decisions, actions and open questions for you. The method below is what to do in the five minutes after that, before the notes go to anyone else.
Four piles
- Decisions: things that are now settled. If it was only suggested, it is not a decision.
- Actions: things someone will do. Each one needs a verb.
- Open questions: things the meeting did not settle, written as questions.
- Context: everything else. Keep it, but keep it last.
Three gates
- Every decision has an owner. Not a team, a person.
- Every action has a date. “This week” is not a date.
- Anything sensitive, a name, a number, a customer, is something you would be comfortable forwarding.
If a decision has no owner, it goes back to open questions. That is the most common edit, and the most useful one.
